Im just askin cause that would be seriously cool!!! I mean........ It would be lame if carver became a total badass and was still wearing the same rags all the time. If that isnt what happens in the game there should be a free patch to include it.

I know Merrill and Anders changes, but im not sure if that has to do with personal quests done + that or not.

Some of them do, but not dramatically from what I've seen so far.

I noticed Anders's armor changed after the personal quest, so I think it's just personal quests that change it.

Merril's changes after friendship or rivalry, or at least it does if you romance her.
Aveline changes if she becomes Captain of the Guard.
Ander's changes if you do his personal quest "Justice"
Fenris changes his belt color if you romance him or some such, not much change really.
The others, I don't think so. Carver and Beth do based on story events.

As others have said, their armor can change due to quests and/or storyline.
I also would have liked their upgrades to change their armor appearance slightly too.
