so i read that jeven the former guard captain drops it but i killed him and it he only dropped a staff, shield and some money so i was wondering if its bugged or anyone not get the armor upgrade

Yeah, read the same thing, didn't get the upgrade from Jeven either.

Yeah i have the same problem too. retried a few times no armor upgrade on jeven. is there a bug or something?

It might just apply itself automatically like Carvers does due to the fact you get it from a quest.

I think the above post is correct. Whenever I have found an upgrade during a quest or bought one in a shop they have always applied automatically. I would look at your companion's armor and see if it is equipped.

Well i did after reading the post and nope she only have 3 upgrades. the final one just is not coming out.

so, for the armor upgrades, do they change the appearance?

Also, when you buy or pick up the item does it auto apply? I grabbed everything from the getting the will quest, and I noticed bethany's has one square filled of 4 or 5 squared on the armor tab of inventory when she is in the party.

It is just bugged, I think, like so many other things.
Didn't drop one for me either.

And no, till now only merrill and anders changed their apperances due to storyline-events, not coz of those upgrades.

Had the same problem, can't get Aveline's final upgrade, the final upgrade slot doesn't fill in so, no it doesn't automatically apply.
