Is it a good idea to buy every companion armor? Are any of the companion armors missable?

Vaylemn, their armor doesn't just get replaced when you buy a new one. Each piece is an upgrade to their armor. You should always buy them when you can, especially for characters you prefer using.

I'm in Act I, but I cannot get Aveline's first upgrade, I go to the Armour merchant in Lowtown, near the Foundry district but it simply isn't in the inventory! What The !!!!?

It's in the section with the diamond for the icon, not the actual armor section.

Are you looking under armor or under the tab where you'd find runes?

Is Varric's upgrade just adding a Rune slot? I noticed that Aveline and Bethany had their upgrades in Green under the armor name. Varric doesn't have that , just a rune slot. Also right after the deep roads I talked to the Viscount and after the convo I got a guardsman level armor. It is not in my inventory. Was that Aveline's new armor, or her upgrade? Thanks.

What sucks is apparently Varric's last upgrade is not gettable (not really a word) unless you have imported a save or chosen a certain origin story with Nathaniel Howe...right?

I can't get Aveline's last upgrade in Act 3 off Jevan. He only drops a shield "Cornerstone."

No, Under the companion armor there ar 4 "armor slots", you can miss these but can still upgrade the next available one, some are static increases (ex: Sebstian has a static upgrad of + 2% crit chance), others will be rune slots where you decide the upgrade.
 
their physical armor appearance is unchanged (for most companions).
