I'm almost done with my third playthrough, and I have still never voluntarily removed Varric from my party. He is awesome, whether with dialogue, jokes, friendship, helpfulness, and combat effectiveness. I don't want to romance him: I want to BE him.
Set party or rotating?

its tough for me to keep a set team, especaily when the one you want to romance conflicts with your team's set up.

I rotate to a degree. I like having Anders with me most of the time since he's my usual LI. Varric also sees heavy rotation because he usually has quite a bit to say and he's sometimes super helpful in a crisis. In the first act, I try to bring Carver around quite a bit, too. But I also try to rotate as much as I can, particularly in Act 2. For one thing, bringing companions along means you can get their friendship or rivalry up much faster. For another, there seems to be so much reactivity to what you do, bringing new companions along is a good way to see new dialogue.
I try to max everyone's approval early in the second act so I don't have to worry about disagreements to my decisions. This is a good way to bring Fenris around when you're pro-mage for instance, without him trying to kill you for it.

Yeah, I'm the same. I find that I switched up my Dragon Age 2 companions way more than I did in Origins (poor Oghren, Sten, Morrigan, and Dog). I think the only companion I would say I didn't use much in Dragon Age 2 was Sebastian. I think that's because sometimes I would forget he was an option as he doesn't join until Act 2 and I was already used to picking from all of the others. I liked him but I had to remind myself that he was selectable.
