LoL This is beautiful! I LOVE it! And only negligibly different from my idea! I guess great minds think alike. At least I believe we do if I understand that your mod requires the mod that enables companions to equip armor pieces.
I like the idea of their static armor changing looks to match what upgrades they have. That'd be the next step up from by base idea.

So, just to clarify, what you're saying is that: I obtain an upgrade item. That translates into a costume change which is not dependant upon which upgrade I find and just what "level" of the armor they have originally? It doesn't really change based on which upgrades you've got, because the upgrades as they are in the vanilla game no longer exist in any capacity. They're entirely replaced by the new armors, which occupy the chest slot (instead of the follower armor slot, which is hidden with the modified equipment_layout.gda).
They're also completely separate from one another. None of them has any effect on any of the others. If you skip the first three upgrades and only pick up the last, it'll be the same as someone who collected a prior upgrade. "Upgrade" becomes a misnomer with my mod. I only use the word to refer to what I'm replacing, not what I'm replacing them with.

I read through your amazingly amazing documentation. But can't find anywhere that says where we obtain these upgrades! ... Now mind you i've just started a new save with this mod, And don't have Issy or Merril yet - So for all I know they could appear when we get our sexy ladies. But on the off chance they don't, Where do you get the upgrades?
