It'll prioritise and speed things up if you check your DA:O Character profile list on BSN every so often. Eventually you'll see the correct pic there among your DA:O characters if done right.

changed the folder settings so it didnt hide the type of file my pic was
left-click and chose text-only for properties
named it "baa_portrait.png"
made my new character
saved
went to da character folder and deleted the default pic
switched with my avatar
went back to the game and saved again.

what did i do wrong?

You don't want "text-only," you want "Read-only." in properties
