Something about changing the face engine or something, I dunno.

They used the L.A Noire style of animating faces as to capture proper facial movments. Makes the faces look more like the actor. The problem with doing that in AC is that the actors these characters are based on probably wouldn't have been used during the capture. 

Close.  They used a similar system, which would mimic the actor's facial motions, but allow them to keep the faces of the characters.  The reason the faces look different is because of the graphics overhaul.

Personally, I got used to it.  Desmond's face in the first three was good, but a bit cartoonish.  He looks more "real" in Revelations.

Back on topic, I say it's just lighting or something.  I believe Udina's head will be, for the most part, as grey as his heart.  But if it turns out it isn't... honestly, for all my worries about ME3, that is definitely not one of them.

This, it's the same reason my grandpa has darker hair now then he did when he was 20.... it's called common sense, not everything they change has to be explained or needs to be explained. Because Udina knew the Reapers were coming, for years now he had always looked in the mirror and wished he had the guts to dye his hair. He knew if he did so, everyone would notice, point and laugh. He was constantly upset and never truely got around to accepting his aging grey hair.

Once the news that the Reapers had entered the galaxy he finally decided that he will fulfill this long ambition! Now with his self-doubts out the way, his confidence at an all time high.. He is ready to rub the council's face in it.

The thing is, it's not just his hair, but his face looks off too. As does Anderson's, and Chakwas too by the look of it. On top of it all we've got Kirrahe supposedly back, but he's the wrong colour entirely. In fact, I believe somebody worked it out that it's using Morlan's model instead of Kirrahe's.

Overall it's like BioWare don't care about consistency much at all.

Seriously? "Sex appeal"? For a middle-aged-to-older politician? Who's he supposed to be "appealing" to, the very large population of nursing-home grandmothers that play BioWare games? Gimme a break.

They expanded the number of different hair colors available in this game, so they probably decided to change Udina's to a color that would look more appropriate on a man of his age and position.
