I'm at the part where my group puts on their disguise and hide in the bushes to get in.
First I didn't notice the arrow on the minimap and tried every bush hehe
Did some searching in the net and figured it out.
Ok so I positioned my group against the wall (as hinted in some post) by the arrow (back against it and tried also facing it). Tried also standing right at the arrow spot.
Nada.
Erlina doesn't move. And if I right clich her (as she has the speak sign) that just puts me into fighting mode as I notice guards and she has one line comment and then nothing.
I'm stuck. How am I supposed to position my characters around that arrow?

On one playthrough I just walked up and killed the guards. Didn't seem to really make a difference in the long run.
Usually when we get to the part where she asks if we're ready, I tell her I need to put the disguises on, then just walk around the corner behind the bush we're beside and the cutscene of her going to the guards plays. When it's over, the guards are gone and we walk in.

Well I did the same - told her that i need to put the disguise on - but then she won't do her thing - i try it with new character - if me running around in different bushes messed it up. (I just decided to attack since didn't get any specific hints
)

the game gets messed up at that point when your characters become close enough to the guards to initiate combat. once you enter combat, you have to kill the guards, and just go in the building yourself. the game doesn't notice.
IMO it's extra exp =/

I had this problem the first time through. I think Alphakiller is right, if you move too close to the guards before talking to Erlina/triggering her dialogue, then you will have to fight them. I ended up being in disguise but also in combat, so I had to kill them anyway. Subsequent playthroughs I stayed as far away from them as possible before talking to Erlina and after moving to the appropriate spot, was able to slip past as per the original plan. Killing them didn't seem to present a time-limit within the estate, either.

There's a building with a garden behind it, It's a ways away. There are some bushes there. I wait over there. She lures them out front, then I walk right in. It's over by the veggies.

Yep, same experience here. Reloading fixed it, but you have to be careful not to move towards the guards at all once you have your disguises on, since the script won't fire if you get in combat. I wasn't sure though, if it would matter if I killed the guards; good to know.

I had a similar situation, but the way I got out of it was to have my characters run back the way I had come, just near that walled off garden that I think PatT2 is talking of (basically till the red arrows disappear off your minimap and thus combat ends.
Went back to Erlina, initiated the convo where state need to put on disguises, then walked behind the nearby wall and the distraction event kicked in.

Thats a stupid decision , you miss out on like 1,000 xp worth of killing by going the sneaky route

If you go round the back of the out buildings you wont get into combat mode and she will ask you if you are ready. you then get the option to put the constumes on and wait. If you go through the veg patch or pass it on your left then you may end up being to close for this to work. Only option then is to kill the guards and the mission will then go noisy.

Aye I got into combat mode when in disguise (too close) - as i was trying to figure what bush she meant. Going far away to release combat mode and then coming back to talk to her didn't trigger her action though - so attack was only option. But I'll try with my next character and ensure that I won't get into combat mode

If you're referring to the guards in the keep, no, you don't... once you get in the dungeons, you lose your disguise. If you take the stairs back up near where you find Arl Howe, you end up fighting through the entire keep and killing all the guards. Someone who RP's it will only miss out on the two guards outside in terms of exp.
