So, I'm of the mind that the endings suck, but don't need to change. I feel they need expansion, not complete overhauls. What I would redo completely is the delievery of the endings. The current ending choices made it feel like your progress through the game and campaigns didn't make a difference (not a significant one). My thought is to change what choice you get to make at the end do enable the endings to draw directly from playstyle.
Before I go on, I'm not excusing the endings for their flaws. I'm focusing on a different part of the problem.
The current set of choices is one of three options, two of which have slight variations. However, your playstyle doesn't affect (to my knowledge) which choices you get to make. The results of the endings are also spelled out for you, rather than having you make a hard choice and accept the conseqences.
The choice Shepard should have had to make was deciding whether to activate the Crucible, or not. The Crucible has been the major X-factor throughout the entire plot of ME3. What its specific function is, how it could defeat the Reapers, is a complete mystery. Bioware missed the opportunity for it to be the vehicle through which your playstyle determined your resolution. Instead, they limited it to one single outcome, without variation.
The scene would play out as thus: Shepard listens to the Catalyst explain why the Reapers were created, the purpose of the cycles and then messes with your head on the Crucible. By choosing to not activate the Crucible, you are siding with the Reapers, letting the cycle of organic harvesting to continue. Activating the Crucible means to walk into the unknown. You find out exactly what you've built up to. The Crucible is literally the symbol for the culmination of your efforts.
Of course, a little extra scene after the choice would have to provide a clue as to what the Crucible is doing. The Crucible could be the device that destroyes the Reapers, maybe Earth and the Galaxy along with it. It could have been the device that brings the Reapers under your control. It could still be the device that unites the galaxy as a single type of lifeform.
Simple enough, no? This delivery could have given value our decisions in the final moment even with the current endings (regardless imperfections). I'm not sure on the technical side of things how hard it would be for them to rengineer the ending for this. I know at least a few new lines of dialogue would have to be recorded from three voice actors. Perhaps an extra scene or two to explain that Shepard now controls the Reapers. The destruction and synthesis endings communicate well enough visually.
