This idea is pretty much what I wanted from the beginning. If you can find a way to implement this I think it would do wonders for immersion.

With DA2 that changed a lot. And the companions looked a lot better. In fact, I had the same idea. Why not change parts of the armor? That is just perfect. So you have the feeling that your comrades do upgrade, but they do not look like they gathered their gear somewhere near dustbins in a dirty backyard.

I'm not so worried about the fact that pieces of armor magically 'morph' when you switch between characters. However, if you really wanted to, you could embed it into the gameplay as a smithing skill type mechanic, that lets you not only upgrade equipment (like Skyrim) but also customise it to fit different body shapes. In reality a dwarf wouldn't just use the same breastplate as a human anyway so that would retain a sense of realism/immersion.
From a gameplay perspective, I'd really like to see no armor type or combination ever becoming redundant. In DAO there wasn't a whole lot of reason to use leather if you could wear heavy armor (if you had the stats) - the fatigue thing wasn't enough of a restriction to justify choosing leather in my view.
The choice should be not only aesthetic, but functional, and different for various parts of the body. So its not only a choice between the agility of leather or the defense of heavy plate. I'd like to have a viable gameplay choice in wearing a leather breastplate with steel pauldrons or a steel breastplate with bare arms and legs. The former might give better effectiveness of 'shoulder barge' type abilities, whereas the latter would give a good compromise between defense and attack speed (for example).
Anyway, thats my two cents.

Dragon Age has managed to do this for it's games and novels, but in Dawn of the Seeker, Cassandra wore some sort of armor skirt which didn't make a lot of sense. I feel like it was sort of an inside joke that she gets cut on the thigh, just where it's exposed, which is only exposed for sex appeal.. which doesn't make a whole lot of sense, because any fighter in their right mind wouldn't base even their training armor off sex appeal over protection. At least her main armor suit didn't have this foolish design.
I honestly don't play games that have women extremely exposed in armor suits. I just can't take the games creators seriously enough to be intrigued.

The concept is great but there is something I suggest to substantially make this idea more feasible and more entertaining. Have (atleast) companion armor level up with the characters. This way, a multitude of outfits don't have to be individually modelled and textured, and a companion can have a certain look for the whole game if you prefer it that way.
Some people may ask, "what would the point of multiple armors be then?" Well certain armors can be leveled up with only certain stats (i.e. fire resist, or more defense.) Also the different armor can have different material grades, making it so the base armor/stats of one will be better than the others, it's just not required that you equip that armor to be able to play later game.
Just something I thought of to help the developers, as well as make the armors have a more solid place in the game.

Those Legionaries also tended to carry big, heavy shields as seen in the pictures.

Shields, yes. Greaves, maybe... But the original objection was to the idea of an armour "skirt".
Just sayin' that not only was it done, it was done on a institutional scale! ![]()
