I agree with the OP. The "tone" alignments were quite broken.

I actually remember seeing a number of compliments when DA2 came out about how refreshing it was that being "direct" was, in fact, not being evil or vicious. I thought it myself, most of the time.
That said, the best way I've heard the dialogue system in DA2 described was this:
[Top Choice]: Superman
[Middle Choice]: Spider-man
[Bottom Choice]: Batman

That... is actually a great way to sum it up! It's time for Kirkwall to get the hero it needs....
As for how that handled being direct, I will admit that they did go to great lengths to get there, and it is a good system. As did Mass Effect with 'renegade'. I'm not saying the personality system is bad and should be scrapped... I'm saying it needs a little tweak here and there.
Fortunuately many of the important decisions ARE separate, but sometimes they tie REASONS to personality (risky business). Other times, they may not be choices, but still imply a sense of personal believe (the three options to Merril's first summoning at the barrier).
I suppose what makes it a little... weak is that it still funnels into basic personality types, rather than tone. You can even see it in the pairing - diplomatic people are helpful (rather than manipulative), sarcastic people are charming (rather than inappropritate, though Hawke did get a moment on occassion) and blunt people are aggressive (rather than artless).

I think that Morality is more reflected in choices of companions rather than personality, but not always. For DA3, I hope my character gets to have more diverse or varied opinions.
