Switching NPC portraits - PLEASE help.

I'm running Windows Vista.
I downloaded BG1: ToS and BG2:SoA/ToB from GOG.com.
I have installed EasyTutu.
I have Shadowkeeper installed, too.
Everything is fine, except that I cannot replace joinable NPC portraits.

I have looked everywhere for advice, and have followed what I have found.  I have created override and portrait folders where applicable in my BG1 folder, my BG2 folder, and my EasyTutu folder.  I have placed copies of the portraits I want to replace in all six of these folders, with the names formatted for BG1 and BG2.  Nothing works.

I have nice hair and don't want to tear it out.  Please help.

If it's as you say and a copy is permanently attached when the NPC joins, I may have been driving myself batty for nothing. I am going to load my first save and rush through to get Imoen, and then report back, as the above link contains the very first suggestions I tried. Thank you for your fast (and helpful!) response.

That doesn't seem to be the issue. I created a quickie character and ran up to her in the middle of Candlekeep, and she's still go the same old portrait. This is very frustrating.

I just tried it on my GOG install. IMOENS.bmp in the override folder works fine but IMOENL.bmp doesn't (I know the portraits are OK as I just grabbed another one I use and renamed). Will fiddle a bit.

That's interesting. I look forward to hearing from you.

What's also interesting to me is that I am able to successfully install the BG1 NPC Portrait Pack (from Gibberlings), but when I replace Imoen's new portrait and delete the one I'm replacing, it's still in the game. I looked in the cache folder, but it's empty. There must be another folder holding a local copy, but I'm having no luck finding it.

Looking in shadowkeeper her portraits are IMOENM.bmp and IMOENS.bmp. Adding those in the overide folder takes effect next time you start the game, i.e. will switch portraits in save games too.

If that doesn't work, where did you install to. For Vista don't install to the program files folder (& I tested on Vista and turned the run as administrator option off because there is no need for it that I can see). Edit, if you have installed to program files it is likely Vista has taken a copy of various files. In the override folder is there a compatibility icon as below - in which case the files might need adding there too (personally I'd re-install rather than run with compatibility interfering with various files).

Or you could try editing your save game in Gatekeeper (BG1) or Shadowkeeper (BG2/EasyTutu) and selecting the portrait yourself - would need to be in the portraits folder for that.

I switched the name to IMOENM, but nothing happened. Which override folder are you playing with, exactly? I stuck copies in BG1/override, BG2/override, and EasyTutu/override, just to have all of my bases covered.

I have the games and EasyTutu installed to C:\\GOG Games\\

Thanks for your continued help.

Edit: Oh, Gatekeeper?  For some reason I had it in my head that Shadowkeeper would edit both, seeing as it's what I used to change my charname.  I'll try that before the bit about compatibility mode you mentioned.

Okay. Gatekeeper isn't working correctly, most likely because I have an EasyTutu installation. I see a way to switch my own portrait, and that of someone named Mordaine, but there's nothing for Imoen, Jaheira or Khalid. Is that possible with Shadowkeeper?

There's no Compatibility Files button in my override folders, no. But like you said, that's probably because the games are installed somewhere other than Program Files.

As you're intending to play EasyTutu all your mod changes should be to that folder rather than the BG1 and BG2 ones. It is Shadowkeeper that you need to change that as it uses the BG2 engine (Gatekeeper is for vanilla BG1).

Just reading your post you refer to using the name IMOENM. Gate70's suggestion was to use IMOENM.bmp. Even if the file itself is a bitmap file it might be worth renaming it in case the game is looking for that - there are different varieties of bitmap files that might potentially cause a problem there.

Edit: and yes Shadowkeeper is an easy way to change portraits.  If you open up the creature browser and then the character you want and click on change portrait that will show you all the portraits (original and custom) available in your installation.

Grond0: Your points are well taken. It seems I wasn't listening well enough. I have added the .bmp extension to the appropriate files, but nothing has changed.

I have opened the creature browser, but I must admit I'm not certain which Imoen to change. There are, uh, very many of them, and not a single one seems to be my saved Imoen (going by EXP earned so far). Is it normal for there to be so many Imoens?

Check shadowkeeper is pointing at your easytutu install and not BG2 (although from your screenshot I think it is easytutu). Check under Settings > installation directory, change if necessary and restart.

I would then load the save game, look at Imoen and see what portraits she uses - wouldn't surprise me if easytutu uses different portrait names.

& for the bmp extension I change folder options to never hide file names, otherwise you might have IMOENM.bmp.bmp or similar.

If you then wanted to change the portrait permanently in that install you can go back and change the 20 or so shown. At a guess I would say the easytutu ones are the 6 _imoen ones as easytutu copies most things to a _ prefix.
