I did an AU rewrite. I'm at the ending now. It is not the star child ending which IMHO was crap because it totally lacked heroism, but writing a good ending is difficult. I got my team to where they were supposed to be according to plan and had an "oh s***" moment.
I had things planned out not to go according to plan, but they're not even going according to that plan. You know the saying "battle plans only survive first contact with the enemy." It's true even when you're the one writing them. You have to play fair, and I've been "spare the rod spoil the child" the entire story. We're having to improvise like mad. I expected to have the entire Normandy squad on the ground similar to the suicide mission, with certain choices or perhaps a mix of EMS and max surviving squadmates determining their various fates. I didn't expect the Crucible to straight up destroy the reapers without a catch, but I expected the catch to make more sense.

I wanted a huge range of endings,varying from comparatively light losses with Shepard flying off into the sunset with the LI to absolute galactic wasteland.

I'm fine the way it is, it isn't my story. If it were though I would actually make the war asset matter after 3100. There's no reason that someone with 10,000 EMS should get the same ending as someone with 3100.

Shepard and Anderson get through the beam, no blast by Harby. There they start to open up the arms. No weird occurrences, just piles of bodies and the control panel.
The arms won't open, and TIM walks up behind them, with much less subdued implants, and tells them that he has taken over the Citadel's systems and enabled it to interface with the Crucible and Control the Reapers.
Then both Anderson and TIM make their cases for their ending. You can investigate and try and sway opinions. However if you pick Destroy TIM will try to stop you and you can shoot him. he takes the shot and crumples to the floor, there is a renegade interrupt to execute him.
If you choose to Control the Reapers Anderson tries to stop you but he can be talked down.

A more cathartic conclusion to the discovery that Shep survived would've been in order, and all it would have to be is a searchlight over the citadel rubble.

Speaking as someone who was fine with the ending, I quite like Steelcan's approach. No rewrites, and no suicide mission stuff. I'm sorry, but that just wouldn't work for ME3- the squad is too small and the roles are too obvious.
That said, showing more of the galactic forces would have been nice, though I wouldn't expect us to be given control of them. That sound-off at the start of the final battle ended too abruptly.

Reapers win. Shepard shows up while the reapers are harvesting the last people off of Earth, they take chase to Harbinger and get shot down over a garden planet. Final cutscene is the Normandy crew falling to reaper forces, and Shepard being drug away by Marauders and as he's being drug away, he sees the LI get shot trying to save him. He watches them die slowly as the reaper forces don't even put them out of their misery, then he's killed and a human reaper is made.

Here's mine: Shepard's reincarnation was based on Reaper tech: he is a Reaper. Given the opportunity to command or destroy the Reapers, Shepard's choice is based on his paragon rating. High paragon: Shepard is able to resist the Reaper influence and destroys them. High renegade and Shepard unites with the Illusive Man to destroy the universe, with an alternate ending of him and Miranda having a child that undos Shepard's wrongs.
