I'm assuming the Knight Divine is the "head" of the Order but works under the Divine (and the Seekers)

I'm not saying it's impossible for the NPCs to get out in the field once in a while, but if Skyhold is our centre of operations then it makes sense that they'd coordinate things from there. Trading and military affairs, in particular, would surely be easier to organise if everyone is at a fixed location. And if the emphasis of the party is on being the tip of the spear, it leaves the micromanagement of military campaigns to the administrative staff who can actually deal with them.

I've never cared how my companions looked...my personal opinion is that not everyone has to be pretty, it's just not that realistic that all 9 of the people that circumstance has brought together as companions would be super-model material.
Even if they aren't "attractive" I can still enjoy having them around for their skills or their personality in the party.
I agree with Leliana, Cullen, and Scribbles? (That's adorable) being the advisors. Currently here's my own little opinions on the party:
Leliana: I hated her my first Origins playthrough because she's so damn religious and in-your-face about it. After playing Leliana's song I actually saw more to her and I liked her after that. Years later after 20+ origin playthroughs and 12+ Da2 playthroughs I like her.
Cullen: I'm pretty indifferent to him. I don't understand how he got such a huge fan following but I assume it has to do with the fact that he's cute and a little tragic? I dunno. I didn't get enough of him to judge in the first two installments so how I feel about him really hinges on further involvement with him in this upcoming game.
Varric: I could fangirl about Varric for the rest of my life. If he were real my husband knows that I would leave with him. He's sensible, kind, and most importantly funny! I dig funny people!! I love a character with a good sense of humour! (R.I.P DA: A Anders)
Vivianne: Honestly thus far she sounds like a kickass chick. She's strong and stubborn and brilliant. I have a feeling that I won't like her though. I definitely feel like she's going to be amazingly written!
Sera: I don't know anything about her but in her concept art she seemed funny. I like funny. 
I can't help but picture a female Zev when I think of her but I doubt that's how she'll actually be.
Cole: I wasn't impressed with him in asunder. I feel like he looks perfect in that screenshot though! He's another character I'll have to get to know more in this game.
Iron Bull: Depending on his personality, he could be awesome. I missed having a Kossith companion though. I can't wait to see more about him!
DHMG: ...Dat nickname...I love it. I hope he's swarthy...ya know like Cary Elwes swarthy. Oh god...if he were voiced by Mr. Elwes....Yup. Headcanon accepted until new facts arise that make me cry.
Solas: I think he's awesome looking and actually pretty dang sexy. Something tells me his personality is going to be cunning and not necessarily very nice.
Cass: I...dislike her in most media. I feel like she's achieved some serious character growth though. She's also a kickbutt and amazingly three dimensional character so who knows, she might be my fave this time around.
Scribbles: Is adorable. I want to hug her.
As I thought ages ago it's perfectly possible that Cullen has left the tempars and I am certain that he would be completely against the idea of red templars. I don't think he would be into a mage v templar war either if DA2 is anything to go by.
So either he is left or he is part of the templars who are still loyal to the chantry, In fact maybe those templars will be joining your cause if that is the case. Making them not really templars anymore? Maybe that's why he looks different.

The way I see it, Skyhold is too remote to be an effective coordination place for certain event. When doing a siege, you want your military advisor/general on site. When participating to a gathering of nobles, you want your diplomacy/mercantile advisor there that is your public face, when dealing with spying works you want your spymaster around.
Skyhold is gonna be the sherwood forrest of Thedas

Ah ok. I remember bioware said they didn't want to give out large amounts of companions after Mass Effect 2. That's why they cut it to 7 in ME3. 9 sounds like it's still on the high end though.
