I didn't use the flirt option with Cass the first time it popped up, and it hasn't popped up again since (I'm a little bit past the Redcliffe Castle bit they showed off in one of their demos). Is it too late, or do I just have to proceed a bit further?

No, you'll have several chances to flirt as the dialogue with your companions advances, don't worry. Try to exhaust all of your dialogue though as a tip, sometimes you can find some flirts that are kinda hidden and only appear after you asked a question or something.
