Well the game's only been out for a week, it'll probably be a while yet before all of the information is up there.

Ive seen some of them, but only for Varric and Dorian.I have not seen any other changes yet.

Going off memory here.

 

Solas - Only after game ends. Shoes him bowed to the wolf god that has taken him over.

Cassandra - After you kill the corrupt high seeker. Picture of her with a chalice and something else in hand.

Dorian - After you meet his fathers messenger in redcliffe.

Varic - After you get back from the fade re: the Hawke mission and/or have the mission with Bianca. Picture of him writing/reading at a table.

Blackwell - After he leaves to admit guilt to the murdered family. Picture of him hunched over on a horse looking guilty.

Vivienne - After her lover dies (and you get her the white wyvern heart). 

Sera - After the failed assassination attempt on her and you do some Red Jenny quest at the war table. Picture of Sera with an arrow shooting behind back/through legs.

Iron Bull - After you do the mission in the Stormlands where you choose between Bull's Raiders and the Qunari alliance. Picture of Bull bent over.

Cole - After you do get him the amulet, it fails to work, and you do the mission in redcliffe where he wants vengeance. It's a picture of him just looking like a sad fellow.

My varric card is him playing cards and looking really happy, My blackwall lookes like a hero on a horse with a spear, my cole lookes white and holy, my iron bull looks sad and has blood on his hands. It seems like they change depending on what choices you make but I'm not sure. Just started my 2nd playthrough.

Those were my interpretations going off memory, they may be the same as yours (Blackwall is on a horse, I felt he looked downtrodden), the Cole is holy looking, agree, and the Varic could have been playing cards, I thought he was at a table writing.

The Varric card I see depicts him taking a knee, leaning on Bianca (the crossbow), while several red jagged figures tower over the background (I assume bits of red lyrium). His face is out of view, but his posture and the tone of the picture makes him look devastated.

The tarot cards were definitely a good idea for Dragon Age's visual repertoire. Lots of influences, like Japanese woodblock print and modern art.

These were the changed card I had at the end of my last play through. I still haven't gotten Blackwall's personal quest to pop on my new one. Guess he just doesn't feel very strong for me one way or the other

That not the Red Lyrium card. Varric has his card changed to that after the Warden Main story mission to show how he feels about the loss that happened in the fortress. He will then have a 2nd card change once you complete his final companion quest and max his friendship which is obtained by completing the Wicked Grace event from varric.

The only one I've also seen that's not posted here is Blackwall's romance card, quite lovely actually.
I apologize for the small size + poor quality, the whole PS4 screenshot to online to edit to repost is a bit of a pain and I've yet to find a different way to go about it or improve quality. There are likely better shots of them in their character threads.
How I got them included:

Sera: obtained after prank spree with her

Varric: obtained after Wicked Grace game cutscene (I'm fairly certain but it could have been just after the personal quest as well)

Blackwall: obtained after setting him free

 

 

Cole: obtained after either making him more human or luncheon scene

Vivienne: ontained after post-death mourning scene

Iron Bull: had Tal-Vashoth but I vastly prefer his romance card (the kissing the gauntlet thing is quite sweet imo)

 

Slowly and steadily obtaining all these changed cards. I'm determined to have them all for this playthrough. Which is still my first. It's been a long time since I've logged 100+ hours into a single playthrough.

I romanced Blackwall and gave him his freedom to atone. I love this card

 

Vivi became the new Divine (I am so confused how it goes about choosing this junk. I was trying to support Leliana *sigh* Guess I should just be glad I got someone other than Cassandra like my last two play throughs) and just kept her out of my party. I didn't ever use her, so it was no loss to me.

Got this one, I'm assuming it's Sera's card at completed Romance, seeing as it's only in my Seramance pt i have it.
