So I know where to get the individual thrones:

Spoiler

But how do you upgrade them? Where do you get the parts? I have looked all over google for this answer and it seems no one actually knows.

From what I can gather you get the parts from the {insert map name here] resource war map missions, but does anyone have a list or something?

No, there's isn't anyway or reason to upgrade them. Also, it's the Inquisition Throne that's default, not the Orlais throne.

I know.. that's why I have the inquisitions throne as:

Inquisition Throne
This throne is unlocked by default.

Orlais Throne
To unlock this, you need to complete Mistress Poulin judgment who is captured at Emprise du Lion due to her business dealing with the Red Templars.

Not sure what you were reading...

There is also that achievement.. completely upgrade a throne..

You get upgrades by doing the "Gather Coin" operation on the war table. I've only gotten two, but they still don't look like the pictures. If anybody knows how to fully upgrade, please respond

There is a small chance to get them from any gather resources operation, not just coin.

Some quests also give them, I haven't been paying much attention though which ones.

You get an upgrade whenever you judge someone on the throne. So I have two extra currently.

OP isn't asking about different thrones, but about throne upgrades.

Gathering resources on the war table got me my upgrades.  I chose 3 diferent gathering zones and allocated a different person to each one and rotated between them so each gathered a different resource.

Aye, as others have written it's a random chance from doing resource missions. Sad really since it doesn't really make sense. Why not just sell them to players or have the throne upgrade as you progress the main missions, or just have them be fully upgraded.

The upgrades are RNG from the gathering operations on the War Table. Which sucks... I know.

Between this, the fade-touched crafting materials, and almost half of the gathering quests for specializations, I feel that the game relies too much on RNG even though everything could've worked easily without it. RNG should never be part of a single-player campaign. Ever.

Agreed. Which makes me wonder if they planned for the MMORPG feel or if they just wanted to pad the game with some more hours of gameplay... Albeit time spent farming.

I think they're there if you want them, but don't add a lot, though the operations/missions/quests might have other benefits.  I've stumbled across a couple upgrades by accident as I randomly get involved in things.  A couple changes were judgements, a couple were loot, and some were through the wartable.  The strategy guide does have a list, but I'll do that playthrough later.

The upgrades are, as some people have mentioned, earned through war table missions. Specifically resource gathering.

You don't get upgrades from judging; only new throne schematics.

The upgrade you gain from a mission is directly linked to the location of the mission. For instance, you receive Inquisition throne upgrades from the 'Gather Coin' mission, Fereldan throne upgrades from resource missions in Ferelden, and Orlesian throne upgrades from resource missions in the Orlesian territories.

Once you've obtained an upgrade it is automatically added to your throne design (no crafting required). And if you're wondering what these upgrades actually do: they add small details to your throne, things you likely won't even notice unless you're closely examining your throne, like a couple of small tassels to the Orlesian throne.

Complicated and slightly annoying if you ask me.
