There are several points throughout the game where the Inquisitor can make choices that affect a companion character's fate or those of the advisers, or result in a personality shift. What choices did you make? Also, this is including the temporary companions who join you for certain missions.
Leliana - Hardened. Not Divine
Cullen - Quit as a Templar. Kicked the lyrium habit.
Cassandra - Divine. Encouraged her to keep the Seekers around, but while reforming them to be closer to their original intent.
The Iron Bull - Sacrificed the Chargers. Embraced the Qun
Blackwall - Saved from the hangman in Val Royeux. Sentenced to the Wardens.
Cole - Encouraged to be more spirit-like.
Hawke & Stroud: Chose Stroud as the sacrificial rear guard
Morrigan: Let her drink from the well after arguing against it. Flemeth took the Old God's soul from her son.
