Why upgrade Skyhold?

The cosmetic upgrades should at least be visible cosmetic upgrades. It really seems like it would be easy to change the exterior outline of a tower when it's not a part of the environment the player can walk to.
Please don't say "tower" when what you mean is "small, low-ceilinged room where you have no reason to ever go that has five people standing around in it doing nothing".

The rationale for the throne is, I believe, to project power. Judging while sitting in your throne enforces the perception of the Inquisitor's power.
Personally, the two default thrones lacks majesty. I have not unlocked the others.... no reason to.
The Andrastian Chantry one looks pretty good, especially once you've got at least one upgrade for it. It's made of gold and decorated with flames. I also liked the Fereldan one, it looks very "Viking chieftain".
Of the three Skyhold upgrades, only the mage/Templar towers really seem like they should be mutually exclusive. Why would putting a sparring ring in my courtyard prevent me from rebuilding that little building in the back into an infirmary? And the chantry garden still has the space for a few extra flower pots, why can't I put them in anymore?
And why doesn't the chantry garden also upgrade (or at least clean up) the little chantry chapel in the back? All my nuns are still praying standing in rubble and fallen-down chandeliers!
And a lot of the banners aren't displaying properly. I've just got a lot of empty standards in my Skyhold if I choose, for example, the Templar one. Or the Andrastian Chantry one. But then the Dalish one does appear.
