Such a missed opportunity....my team never felt like a team to me....just individuals I took out on assignments. Skyhold would have been the perfect place to bring that all together.

I agree and, why was it never fully repaired, no matter how many logging stands an quarries you claimed? Maybe they are saving some for DLC but, really it could be more.
I'd even settle for a secondary game if we could import form DAI and just play skyhold socially.

You mean where we had go go all around Kirkwall just to talk to our companions ? What's the difference in going all over Skyhold to talk to them ?

Skyhold is absolutely glorious. I love the fact that after a 172 hour playthrough, I still haven't found everything in it and can still get lost trying to find Cullen's room.
Just look for the room with the huge wholes in the ceiling.
Oh, I can see why you might get lost.

Ditto. It's irksome to see crumbled walls not patched and empty rooms with debris still sitting in it. What's the of looking for logs and stone just to fix three points?
I also think they could just shift some of the PCs around once a certain point in the main quest is reached.

Why do I feel like they missed the mark on Skyhold? It's beautiful, huge, I love seeing the different designs.....but....why don't I walk into the bar and see Varric and Iron Bull at a table talking trash? Why can't I see Cassandra and Cullen sparring in the circle? Why wasn't Vivienne in the mage's tower? Why didn't anyone ever drop into my room to talk to me? Why was the dining room never set up so I could have my team there?

I myself would have loved to see more of this myself. I thought Skyhold would be more alive than it is right now. It's currently a pretty version of DA2 where I have to go hunt down members to talk to them. I do love the wicked grace cutscene though
so wonderful! I do think that our personal quarters were sadly underused.

Skyhold acts as a hub and that's it. It serves no other purpose and you cannot manage it in any significant degree. I do hope that they expand on it with DLC.
As to the OP's point. Yes, it would have been nice if the inhabitants were more alive and social towards each other as it were.

There's definitely call for improvement, perhaps in a DLC, perhaps even in a later stage patch (after all, they did mention planning to add content with a later patch, if I recall correctly).
It would be nice to see Skyhold change more as you progress in the game - as it is, even the rubble on the floors of some rooms is never cleared out. More dynamic companion interactions at Skyhold would be nice as well.

Cuts had to be made, they always emphasize this.
Every missed opportunity you see isn't to be interpreted as "BioWare r u stupid y u no do dis." They most definitely were aware of all the opportunities, and chose the ones they saw as the most necessary/prominent.
Not saying I wouldn't have loved the Skyhold interaction, though.

Turns out there's a door in Solas' room that leads right across the courtyard to Cullen's place.

I love Skyhold, but it needs two things:
1) Fix the holes in the roof and walls.
2) Give the major upgrades story effects.

Well, you can't take your party around Skyhold. You could in Kirkwall. When you go all over Skyhold to talk to them, 9 times out of 10 they have nothing to say or do and other companions don't seem to interact with them very much besides ambient dialogue from random message that you're going to only hear a small portion of the conversation. In Kirkwall, if you go talk to Aveline and you have Isabela in your party, they may start an argument you have to break up.

Maybe a table that we could choose to invite companions, advisers or, all to drinks, wicked grace or, conference/meal. Yes that would get all of them at once but, it would be a good way to add a bit more social content easily.

ME3 had a lot of team building that you could just watch....Joker and Edi in the cockpit, Garrus and Ash in the lounge, walking in on Tali talking to Garrus about Liara....you knew that they interacted without you. I just didn't get that with DAI. Sera, Iron Bull and Cole were all in the same building....but if you didn't take them on a mission together you never would have known. Same with Varric, Vivienne, Solas and Josephine.......all in the same building but never interacting.
I loved wandering around the Normandy and running into characters not where they ordinarily were. The ambient squadmate banter on the ship was great, especially liked finding Garrus and Vega ripping the p1ss out of each other.
In terms of Skyhold, it is a majestic hub, but it would have been even better with the ME style ambient party interaction.

I for one don't want to find Cullen. I've spent the last three DA games trying to find a way to get rid of him.
