Ok, so first thing is first: I'm one of those people that value a potential alliance with the Qunari.
Though I also acknowledge that the chargers can do quite a lot of good for the Inquisition through their operation missions. So I figured out the best way through one playthrough how to maximize the Chargers potential for the Inquisition and then still get the Qunari to ally themselves with us.
It's pretty simple: you do all of the Chargers operation missions. They end after you've completed a couple after the Arbor Wilds. Before this you make sure not to initiate the Iron Bull's mission to the Sword Coast on behalf of the Qunari. That means you won't be able to talk to him in Skyhold individually until after the Arbor Wilds, but honestly he doesn't say too much anyway. He'll still appear in other cutscenes for you to interact with.
Then once the Chargers have no more operation missions complete the Bull's mission on the sword coast and sacrifice them. You'll then open up all of the operations with the Qunari and be able to do more good for the Inquisition and especially Ferelden.
I figure this is the best way of handling the sacrifice. Krem even mentions to you after the Arbor Wilds is finished only a small core of the Chargers is actually back at Skyhold to do any missions. That way when you are sacrificing them you're only actually killing a small amount of the actual mercenary company. For the greater good and all that.
Any thoughts on this method? It helps my head canon to figure this is how the sacrifice went down and why there were so few Chargers on that hill.
