Call me stupid if you like but I am now on my 4th playthrough and I still don't know how this works. I get the schematics, go to the workbench and create the upgrade, then I go to the modify weapon workbench but Bianca is not listed. Yet occasionally, when I click on Bianca, I see that a Bianca upgrade has been added (the ones I pick up in the field) but not the one I created. Does Varric have to be a certain level before these are applied? The upgrades section of my inventory is full of Bianca items that are apparently not being utilised. Not only that but Bianca seems badly underpowered compared with the bows that we get in game for other archers to use, so I end up not using Varric. Is this in itself creating the problem because Bianca only upgrades if you have him in your party? Some advice on this would be appreciated. Thank you.

When you click on 'Modify Weapons' by default it opens up the inventory and the weapons suited to YOUR character. Look up to the right corner of the screen and click the arrow to get to Varric. Then you will be able to see Bianca and modify it.

You can upgrade all the other characters weapons and armor the same way. select the character in the menu then select their weapon or armor from the list.

It baffled me
I ended up taking Varric to castles with a smithy and switch to him so he can upgrade Bianca himself

Some pieces do get equipped automatically though. I can't remember where it is now, but if Varric is with you when you open the chest, he automatically puts it on Bianca. I want to say its one of the forts
