Leng could have work out right as a formidable dynamic antagonist rather than a convenient stock antagonist. They could have introduced him at Mars as Dr Eva's bodyguard. The chase scene could have been more intense with a space ninja around and then when the shuttle crash, you'll assume he was dead except that you get hints that he's alive. Kahlee could give some hints about what Kai Leng did at the Grissom Academy when she talk about not trusting Cerberus. Or give him a scene at Sur'Kesh or credit EVERY Cerberus-related missions to him like this annoying cockroach who kept trying to sabotage you and then ran away repetitively and only later Anderson realized that the person as Kai Leng. Its nearly the same formula as Saren in ME1 where you're introduced to him in bits and pieces which build up to the final fight.

As for Diana, I didn't mind her. I found Allers to be an interesting asset to the Normandy.
I like James, but I feel he could have been introduced better instead of the story writers have Shepard and James meet "offscreen" between two and three.
When I first heard Shepard say "You're not supposed to call me that anymore, James" I was a bit confused. I've only played the games and not seen or read any other ME media, and I really don't like it when games do that, introduce new characters outside the game.
As for Diana... Yuck! Can't stand her. Wish it was Emily Wong in her place instead.
You know what? I'm a bit disappointed Allers wasn't recycled to take Brooke's role in the Citadel DLC, making her the villain instead.

The devs said he was meant to be a less worldly-wise guy for the benefit of new players, although I'm not sure how that technically works since he's the one who asks the players questions, but whatevs. I can't really comment on how well it works since I played 1 and 2. Either way I liked him.

Maya is much better, to the point where the clone feels like her puppet.
That's because he was.
Of course in a full plot, they could've subverted that with making the clone pull a Xanatos Gambit where it turns out he was playing everyone the whole time.
Actually, as it is they missed an opportunity to give anti-enders another out. Have an option to lose to the clone in the final battle on the Normany and have him take your place. Gameplay proceeds as normal, only all squad dialog is cut off. Bam, people's Shepard no longer have to deal with the morality of the ending. It doesn't solve the narrative issues of course. But it would make the write-off easier.
In the books he's a knife and silenced pistol assassin.

I'm not going to comment on Allers, because people have already said enough.
While I find James a decent character, my problem with him is that's he's introduced far too late and he has less than nothing to offer the greater narrative.
His backstory is bizarre and nonsensical. I haven't watched the movie, but in the context of ME3 alone, the whole "Cerberus sleeper agent betrayed our squad to the Collectors" sounds idiotic.
His only purpose in the story is to ask banal questions for the sake of new players that just make it look like he's been living under a rock the entire time. What kind of moron requires a history lesson on the Krogan Rebellions of all things?!
If they so badly wanted a character to ask questions for new players, then just axe James and focus on making Javik a part of the vanilla game. It actually makes perfect sense for Javik to be asking those questions.
Lastly, he's a human Alliance soldier, so he doesn't even offer any new perspectives that we already didn't have from before. It would have been a lot more interesting to get another alien on the squad, like a Batarian.
To be fair, James does know about the Krogan Rebellions. He asks why Batarians and the Krogan don't join the fight, not what happened to the Krogan ages ago. It's Garrus who proceeds with history lesson (which James acknowledges as something known to him - "Right. Turians sterilized them.")

I mean... you already go through this with Garrus and Ash.Both of them learn a lot from you about being a soldier, use your example for leadership skills, and lose their squads and suffer the same things as Vega. Why do they need to keep telling this story?
Also, you ****** kill a Thresher Maw on foot with Grunt. If there's a character you truly help come into their own, it's that.

Because all those characters could possibly be dead. So there must be a successor for some reason.
It would be interesting if the universe didn't go all scorched earth. But as it is, it does feel a little pointless even if it makes sense.

In any case, I consider Ash my Shep's real successor. She's built the same way I build my own soldier class. More or less. In simple terms, she's more of the "Commando" type, while Vega is "Shock Trooper" (of course, Shepard is still good at both no matter what).
Also, in my mind, Zaeed is just an older version of Shep and Ash.

Garrus is canonically Shepard Lite. He's the original protege and the closest thing to a heir both in how you can play it and in skill.
Everyone else is just there for the group sessions. With the possible exception of Javik who may be protoShepard.

I think Ash and Garrus both have similar roles. Probably Ash moreso. Garrus doesn't talk much (in ME1) and is mostly consulting you on matters of justice.
As for skill, maybe you're right. I like to think he's a better marksman at least. I like to think Shepard is fast and all over the battlefield (think mirror match Soldier).
