Awakening epilogue - what did I do wrong?

I finished Awakening a third time just now and got different results than previous run-throughs.  In my prior two runs, I chose to save Amaranthine but Vigil's keep survived because I paid the 80 sovereigns and found granite to fortify the keep.  For the soldiers, I found silverite, of course, so they had decent weapons and armor.

 

This time, I did all of the above but the keep is devastated and takes five years to rebuild.  Sigrun dies during the defense and  Velanna disappears after a wall falls on her.  Only Oghren survives.  What did I do wrong?

Nothing.  That's the same ending I got in my only finished Awakening playthrough, and I did everything you did.

If the Warden chooses to save Amaranthine, and if all the upgrades are made to the Keep, it will hold against the Darkspawn army for days in a row before the attacking horde broke upon her walls. Although greatly outnumbered, the soldiers' silverite armor allow them to kill a dozen darkspawn each before falling. The keep developed an almost mythic reputation, the few survivors immortalized in song and legend. When the magnitude of the losses came to light, sympathy drove generous donations from all over Ferelden into the region's coffers. Vigil's Keep was restored to its former glory in five years.

In a previous playthrough, I took Sigrun and Velanna with me and everybody survived and the Vigil didn't fall.  The team I left behind successfully rallied the troops. 

 

Oh well...perhaps it all has to do with which NPC's are destined to go on to other games and which are not.  Anders appears in DA II; Velanna dead ends at Awakening as does Sigrun.
