Alright, are you ready for this?
Promotions in each of the 3 class types increase either constitution (warriors), willpower (mages), or cunning (rogues) by 1 point. Those 3 stats are shared, and increased, by everyone. Each of those states contribute to 2 seperate things each;
Constitution: every time you gain a point in constitution each character gets 5 extra health, and .5% melee (swords, mauls, etc.) DEFENSE (we will go back to that later).
Willpower: every time you gain a point in willpower each character will get a .5% increase in attack and .5% increase in magic (fire, electricity, etc.) DEFENSE.
Cunning: every time you get a point in cunning each character gets a .5% increase in crit chance and .5% increase in ranged (bows, and other objects thrown from a distance) DEFENSE.
Alright so the defenses, not to be confused with resistance as they are different (someone else can go into detail on that because I never cared for it because it didn't do much anyway). You cap out on any of the 3 defenses at 80% (170 in any stat, don't ask why it isn't necessary to know, it just is that way). That will greatly cut the damage you take in each different type.
Now .5% may seem like a small amount (and it really is because the promotion system sucks in this game, and that's coming from someone with hundreds of promotions in each stat too). But it increases, exponentially, how strong you are. It pays off in the long run, not so much right away.
TL;DR:
Promote once you get to level 20
