Indeed, the expansion felt very short, tho it is probably on par with throne of bhaal or any of the Neverwinter expansions.
I´ve been playing a couple of hours for the last 2 days and i´m at the part where i need to choose who stays at the keep and who goes to the city to defend it.

The game is only several hours long, it can be finished in a single sitting if you skip some stuff. Maybe takes 10 hours to do EVERYTHING.

I just beat it. Only about 10 hours of game play listening to all the quests, doing all the side missions.
I ported my old character in /shrug.
@OP If you choose to save Amaranthine and you've upgraded Vigil with everything you could it will stand on it's own. I took with me Val, Sig, and Nat and the only "non-survivor" was Justice (which is what I think he would have wanted.
If you turn your back on Amaranthine you really turn your back on it. You don't get a chance to let that city stand on it's own.

That's not true. I got all of the upgrades, got the achievement and tried to run back to Vigil's Keep when Amarthine was saved, the map told me it was destroyed by darkspawn (as well as the Captain).

Same here. About 115 hours on first playthrough of Origins, and I'm over 30 hours with basically the electric dragon and the choosing how we are going to defend to go (I've got a couple of side quests yet to do, if I can at this point - not so sure).
I've been a bit puzzled by those that are taking their time and clocking in at 20 hours.

Yet when I'd finished the city quest and unlocked the saviour of aramanthine achievement and returned to the map, it showed Vigils' Keep as destroyed by darkspawn.
A bit annoying, as it renders moot whether or not you bother running around to do all the upgrading of the keep, equipping of your soldiers and the clearing out of the basement/deep road cellars. Why bother if the keep dies anyway when you choose the city?

So it seems if your characters have their quests done, high rating and you've updated EVERYTHING in regards to the Keep your fine. I think your choice during the trials also matters, Alec becomes a hero and if you choose wrongly about the chick who sneaks away it probably also impacts on troop morale.

So upgrades are Silverite and veridium for wade, Granite, money and soldiers for the Dwarf mason.. anything else?
I took 20 hours to finish it. I don't see how you could have done 'EVERYTHING'

I've read on here and on the wiki that if you have all of the upgrades the keep can hold out on her own.
I have both merchants. I chose to defend all 3. I gave the dwarf money, men, and granite. I gave the other dwarf all of his Lyrium sand. I gave Wade the Veridium, Iron, and Silverite.
The only quest I have not completed in the game is Oghren's companion quest because the bastard won't talk to me about his kid.
I took Justice, Velanna, and Nathaniel with me so they wouldn't die at the keep, but it never fails, I ask "What is the situation like at Vigil's Keep" and it's always "Not good." and my codex says all of my party members and seneschal died at the Keep and it instantly drains my will to play further.
What have I done wrong?

If you decide to save Amaranthine, what happens at the Keep? Is there a battle scene, but it's like the gates of Denerim, where the battle is led by the people you left behind?
I thought if you left the Keep to fend for itself, all the chars. you left at the Keep just died. How do you determine who survives? Everyone whose personal quest is done and approval is high survives? Does the upgrading or non upgrading of the Keep affect survival?
It seems no matter what you do if you leave Justice at the Keep he dies ... guess I better take him to Amaranthine and not leave him behind.
